Google's AI Max for Shopping Probably Won't Ruin Your ROAS
Three new Ads updates hand more control to Google's models. The calibrated response is neither panic nor blind trust.
On May 6, Google announced three updates to its Ads platform: AI Max for Shopping campaigns, AI Brief for creative guidance, and text disclaimers for Search. All three lean harder into automated bidding, creative generation, and audience targeting. The pitch is familiar. Let the model optimize so you can focus on strategy. The question worth asking is whether the performance gains survive outside Google's own reporting dashboard.
The Decision Scenario
You run a mid-market ecommerce brand spending between $40,000 and $250,000 per month on Google Shopping. Your team has built a reasonable manual or semi-automated campaign structure with product-level bid adjustments. Now Google is telling you that AI Max can handle product feed optimization, audience expansion, and bid calibration in a single layer. The reported beta lift is roughly 27% more conversions at a comparable cost per acquisition. Do you flip the switch?
The Right Decision: Adopt With Parallel Eval
Yes, but not the way Google wants you to. The right move is to run AI Max on a defined product segment alongside your existing campaigns for no fewer than 21 days. Mirror the budget allocation. Measure incrementality through your own attribution stack, not just Google's conversion column. The inference here is simple. Vendors who grade their own homework tend to round up. That does not mean the lift is fabricated. It means a 27% reported gain probably lands closer to 11% to 16% when you strip out view-through attribution and last-click inflation. That range is still worth capturing.
AI Brief, the creative guidance feature, deserves a cooler reception. It generates ad copy suggestions based on landing page content and campaign objectives. In most cases, this amounts to a templated rewrite of your existing headlines with minor keyword permutations. If your product pages already carry strong, specific copy, the Brief output will probably dilute it. If your pages are thin, Brief might help. But then your real problem is product content, not ad generation.
The Reasoning: Vendor Lock-In Has a Gradient
Every layer of automation you hand to a platform is a small transfer of leverage. That is not inherently bad. You already let Google handle real-time auction dynamics because no human can bid at that latency. The risk compounds when you surrender feed optimization, audience selection, and creative in the same move. At that point, your team cannot isolate which variable drove a performance change. You lose the ability to diagnose regression. And when performance dips, the only remediation Google offers is more budget.
The text disclaimer feature for Search ads is the least discussed of the three updates but arguably the most operationally useful. It lets you append mandatory legal or promotional disclaimers without burning character count in your main headlines. For brands in regulated categories or those running complex promotional calendars, this removes a genuine friction. It is a small, honest improvement. No hype required.
Implementation: Build the Firewall Before You Automate
Step one. Isolate a product segment that represents roughly 15% to 20% of your Shopping spend. Choose a category with stable demand so seasonal noise does not corrupt the eval. Step two. Run AI Max on that segment while keeping your existing structure on the rest. Match the budget proportionally. Step three. Measure results through a platform-agnostic layer. Server-side conversion tracking, post-purchase surveys, or MMM if you have the volume. Google's reported lift is a starting inference, not a final answer.
Step four. Set a kill threshold in advance. If AI Max underperforms your manual campaigns by more than 8% on confirmed revenue per ad dollar after 21 days, revert. If it outperforms by any margin on confirmed revenue, expand gradually. The discipline is in defining "confirmed" before the test starts. Not after, when narrative bias kicks in.
One thing I cannot yet calibrate is how AI Max handles long-tail SKUs with sparse conversion data. Google's models are trained on aggregate patterns, and sparse-data products tend to get lumped into broad audience buckets. If your catalog is deep and your bestsellers account for less than 30% of revenue, the automation may starve your tail. That would change my view on full adoption. Until independent benchmarks from brands with 5,000-plus SKU catalogs surface, treat the 27% figure as directional.
Three Questions to Pressure-Test
1. What percentage of your Shopping conversions can you currently verify through a source that is not Google's own attribution? If the answer is below 60%, fix that before adding more automation. 2. When was the last time your team diagnosed a performance drop to a specific variable. Not a theory, but a variable with data behind it? AI Max makes that harder, not easier. 3. How many SKUs in your catalog have fewer than 10 conversions per month? That number tells you how much of your revenue is vulnerable to model generalization in an automated Shopping campaign.
